To build toward this, you need to care deeply about running the best possible business while remaining completely detached from whatever widget the company happens to sell or produce today. The product, the process, the organizational structure — these are all variables, not constants. Fall in love with any of them and you will end up optimizing for faster horses when you should be designing cars.
The core discipline is asking one question, relentlessly, about every process, role, and cost in the business:
What is the simplest and most efficient way to achieve the same core value creation with minimal compromise?
This is not about doing things better. It is about understanding a process so deeply — both conceptually and in its details — that you can redesign it around its actual purpose, stop doing things that don't need to be done at all, and automate everything that remains until the business runs itself.
Finding the Core
Most businesses accumulate complexity over time. Processes grow layers of overhead, handoffs, review cycles, and administrative work that exist not because they create value, but because they were never questioned. Every one of these layers is a drag on margins and a ceiling on scale.
The first step is always to identify the core value creation mechanism — the thing the customer actually pays for — and separate it from everything built around it. This requires working at two levels simultaneously: understanding the conceptual purpose of a process and understanding its operational details. Without both, you either redesign something that sounds elegant but doesn't work, or you optimize details within a fundamentally flawed structure.
Sometimes simplification within the existing design is enough. Often it is not. The real gains come from redesigning the process entirely so that unnecessary steps simply cease to exist. Every step you eliminate is margin reclaimed and a constraint on scale removed.
Example: A company had a complex billing operation with invoicing, follow-up, dispute handling, and collections. The core value exchange was simple: work gets done, company gets paid. Measure and Reduce Human Intervention
Track what humans actually change. This is the critical discipline. If reviewers are making fewer and fewer modifications over time, that is data. Human laziness works in your favor here — people will not sustain unnecessary changes over an extended period unless someone is watching them. Low intervention rates are your signal that the AI is performing.
Important: When humans do intervene, corrections should feed back into the AI's instructions and capabilities, not just fix individual outputs. Case-by-case corrections are maintenance. Instruction-level corrections are improvement. Only the latter compounds.

How to Make AI Actually Work: Four Principles

You Can't One-Shot Greatness
This is the most common mistake and the most important thing to understand. People give AI a big, complex task in a single prompt and are disappointed by the result. Then they conclude AI doesn't work. But no competent human would approach complex work that way either.
The discipline is to decompose every complex task into a sequence of smaller steps, where each step has a clear, defined output, and each subsequent step builds on the results of the previous one. Crucially, AI executes all of these steps, not humans. You are not doing the decomposition by hand every time — you are designing a process where AI agents plan the work, execute each step, verify the results, and move on. Your role is to design the process once. AI runs it at scale.
In software development: Don't ask AI to "build the application." Instead, design a process where AI first defines the requirements, then designs the architecture, then implements one component at a time. Each component gets built, tested, and verified before moving to the next. The AI works on one focused task, completes it, and starts fresh on the next with clean context. All of this happens without human involvement — the human designed the workflow, AI executes it.
In creating a workshop presentation: Don't ask AI to "create a presentation about X." Design a process where AI first clarifies the goal, audience, style, and duration, then designs the key deliverables and learning outcomes, then creates the outline, then builds each slide individually, then reviews the full deck and each slide against the original objectives — does it serve the purpose, have the right content, and look as it should? Again, AI does every one of these steps. The human designed the process. AI runs it.
The pattern is universal. Plan the full scope. Execute one piece at a time. Verify each piece. Then verify the whole. AI does all of it. This applies to writing reports, designing marketing campaigns, building financial models, processing legal documents — anything where the output matters.
Give AI a Way to Verify Its Own Work

Separate the Doer from the Checker
The agent doing the work should not be the only one judging the work. This is true for humans and equally true for AI. A fresh perspective catches what familiarity misses.
In software development: Use a separate tester agent that reviews the developer agent's output. The tester has no investment in the code — it just evaluates whether it works and meets requirements. Findings go back to the developer agent for fixes.
In general: For any AI process where quality matters, have one AI role that produces and another that evaluates. The evaluator works from the original requirements, not from the producer's framing. In general: Every process and domain should have living documentation that describes how things work, what the standards are, and what decisions have been made. AI agents reference this documentation as needed for each task, rather than trying to hold everything in memory at once.
Critically, the documentation itself should be written and maintained by AI, not humans. Humans are notoriously bad at keeping documentation current — they fall behind, skip details, and eventually abandon it. AI agents can document their own work as they go, creating the very infrastructure that enables the next AI task to run with clean, well-scoped context. This is the philosophy applied to itself: automate the thing that makes automation work.
Context Windows: The Invisible Ceiling
The principles above all connect to one technical reality that non-technical readers need to understand: AI models work within a context window — a limit on how much information they can hold and reason about at once. When a task exceeds this boundary, quality doesn't degrade gracefully. It drifts and decays in ways that are difficult to detect.
This is why task decomposition is not optional. This is why externalized documentation matters. This is why each task must start with fresh, focused context rather than the accumulated sprawl of everything that came before. Respecting the context window is the single most important technical discipline in AI automation, and the one most people discover too late.
Designing AI-Native Processes
For new processes, skip the legacy design entirely. Instead of asking "which human tasks can we give to AI?", start from scratch:
- Define the desired outcome and the core value creation mechanism.
- Design the workflow where every action and role is an AI skill or agent.
- Apply the four principles: decompose into small tasks, build in quality verification, separate doer from checker, and maintain externalized documentation.
- Build an observability and control layer on top: a log of what each AI role is doing, with tools that allow human intervention when needed — overriding priorities, inserting tasks, adjusting parameters.
- When industrializing, add key metrics around throughput and quality specific to the process and business.
The human role shifts from doing the work to monitoring the system and intervening by exception. The system runs whether the humans are watching or not.
Navigating Resistance
When you propose fundamental redesign, resistance comes from three sources:
Not understanding the core value creation mechanism. People who have spent years inside a process often cannot see the forest for the trees. The response is to explain and challenge — help them see what the process is actually for, distinct from what it currently does.

A Note on Judgment
A common objection to AI automation is that certain tasks require human judgment. This deserves scrutiny. Compare human judgments to AI judgments on the same work. In many cases, what people perceive as valuable judgment is actually added variance — or active value destruction. Most businesses need more standardization, not less.
The question becomes more sensitive when judgment is genuinely the core value that customers buy. But this is rarer than most businesses believe. Many companies sell expert time and assume they are selling judgment, when in reality the judgment component is a pattern that can be learned and standardized.
Where This Does Not Apply
This approach applies to virtually every business and process, varying only in degree. The one genuine exception is where deliberate artisanal effort is itself the value proposition — where the customer is paying for the human process, not just the outcome. In every other case, the question stands.
The Trajectory
The trajectory is a business where every process has been reduced to its core value creation mechanism, automated through AI agents that monitor their own quality, and scaled beyond what human execution could ever achieve.
